AI and the Efficiency Trap

The team had built something extraordinary.


Their recommendation algorithm predicted with 94% accuracy what content would keep users engaged. Session time was up 40%. Daily active users up 28%. Every metric moving in the right direction.


The CEO was proud. "We've created genuine value. People are spending more time because we're giving them what they want."


Then an engineer raised her hand. "Can I ask a question about what we're optimizing for?"

"Engagement."


"Right. But — why? If someone spends three hours a day on our platform instead of one, are they better off? Are we helping them flourish, or just helping them consume more content?"


No one had a good answer.


They had spent eighteen months optimizing for metrics without ever asking whether the metrics were worth optimizing for. They had built something that worked brilliantly without asking whether it was worth building at all....


This is the efficiency trap. It doesn't announce itself. It arrives quietly, carried by the internal logic of optimization — and by the time most organizations recognize it, the machinery is already running at scale.


The Moment the Metric Becomes the Purpose

Every AI system is built to optimize something. That's not the problem. The problem emerges when the thing being optimized drifts from a proxy for value to a substitute for it.

Engagement was originally a signal: if people keep returning, they're probably getting something worthwhile. But once the optimization engine is pointed directly at engagement, the question quietly changes. It stops being are we creating value? and becomes are we maximizing time spent? Those are not the same question. Time spent can measure genuine value. It can also measure addictive design and the exploitation of psychological vulnerabilities. The algorithm can't tell the difference. It maximizes what it was given.

The same pattern repeats across industries.


Efficiency begins as a measure of whether you're accomplishing goals without waste. It becomes the goal itself — until organizations optimize for efficiency without asking whether what's being done efficiently is worth doing. Accuracy becomes the goal itself — until teams build ever-more-accurate systems to predict things that perhaps shouldn't be predicted at all. Performance becomes the goal itself — until human beings are evaluated purely as productivity units, with everything measurable being measured and everything that matters most quietly set aside.


This is optimization without purpose: technically sophisticated means serving ends that were never examined.


Why Leaders Don't See It Coming

Algorithmic optimization systematically displaces the human judgment that might otherwise ask the harder question.


When a human editor curates content, she can ask whether a piece is worth readers' time — whether it serves or merely captures attention. The question of purpose stays alive because a human being is making choices that can be questioned.


When an algorithm optimizes for engagement, that question can't be formulated within the system's frame of reference. The algorithm doesn't judge whether engagement serves human flourishing. It maximizes the metric it was given. Purpose becomes invisible, replaced by performance.


The people operating the system inherit that frame. Their job becomes asking whether the algorithm is working, not whether the optimization is worthwhile. Technical excellence crowds out moral discernment — gradually, without drama, without anyone deciding that's what should happen.


Over time, "we optimize for X" becomes a complete answer to "why do we do this?" The metric's measurability gives it a false authority. And leaders find themselves presiding over sophisticated systems serving purposes no one would defend if asked to articulate them plainly to the people those systems affect.


The Scale Problem No One Planned For

The trap intensifies at scale in ways that are easy to miss until they become undeniable.

A recommendation system that helps a few thousand users find relevant content is a useful feature. The same system optimizing engagement for three billion users reshapes global human attention, concentrates power over information access, and creates feedback loops that distort public discourse. The purpose that justified the system at its origin doesn't justify the power being exercised at planetary scale.


Scale transforms purposes. What was "help people connect" becomes "govern global discourse." What was "make hiring more efficient" becomes "determine who gets access to economic opportunity."


Deployment decisions are almost never required to ask whether the purpose that justified a system at one scale still justifies the power being exercised at another. That question has no formal home in most governance processes. It should be mandatory.


The Feedback Loop Nobody Designed

There's a related failure that compounds the efficiency trap: the systems we build to optimize our goals loop back and reshape the world those goals were designed for.


A content platform optimizing for engagement doesn't just respond to human attention — it trains it. The behavior feeding the training data is behavior the algorithm helped produce. The platform isn't measuring a naturally occurring phenomenon. It's measuring something it's actively shaping, then optimizing toward more of it.


A hiring algorithm that learns from historical success patterns doesn't just reflect past talent. It encodes who the organization will hire in the future — rewarding familiar profiles while quietly foreclosing the unconventional candidates who might have changed what success looks like.


Leaders who don't see the loop tend to trust their metrics long after those metrics have stopped measuring what they were designed to measure.


Two Disciplines Most Organizations Lack

Escaping the efficiency trap doesn't require rejecting powerful AI systems. It requires building two disciplines that most organizations currently don't have.


Ask the purpose question before deployment, not after. Not "what problem does this solve?" — that's a capability question. The harder question is: what does a genuinely good outcome look like for the people this system affects? A company building educational technology should be able to articulate what genuine learning looks like — not just knowledge transfer, but the development of curious, capable human beings. A company building hiring systems should know what a fair evaluation actually requires, not just what "fit" means to its current model.


If your purpose is entirely captured by measurable metrics, you're not yet able to answer this question. That's a signal, not a technicality.


Question success, not just failure. Most review processes ask what went wrong. Responsible leadership also asks whether what went right actually is right. When systems work exactly as designed, are people's lives becoming better in ways that matter — or just more efficient, more measured, more processed?


That question needs a formal home in your governance cycles. In most organizations, it has none.


The engineer who raised her hand in that all-hands meeting was doing something simple and rare: refusing to let the metric be the final word on what was being accomplished.

t people inhabit — what they can access, what gets decided about them, what they encounter day after day.


That work requires more than technical excellence. It requires the wisdom to ask what is worth optimizing for — and the organizational courage to refuse what is not.


The efficiency trap closes the moment that question disappears. Keeping it alive — formally, structurally, not just aspirationally — is one of the most important things AI leaders can do right now.
